Black Friday discounts are smaller than you think. Your margin hit isn’t.
Most Black Friday shoppers don’t need a deep discount. In Attentive’s survey of 600 US BFCM shoppers, fielded in June 2026, 4 in 5 said 40% off or less would get them to buy, and 1 in 10 needed no discount at all. Much of the damage to Black Friday profit margin sits around the discount: free shipping, carrier surcharges, returns, and paid media bought at the year’s highest prices.
One line on a Q4 P&L grows with order count and ignores all of those costs. It’s revenue from the order confirmation (thank-you) page, and many stores leave it empty. If your team freezes the store before peak, the window to switch it on before Black Friday (November 27) closes with that freeze.
How deep do Black Friday discounts need to be?
Shallower than most sitewide offers. Attentive asked shoppers for the smallest discount that would get them to buy something they want during BFCM:
Smallest discount that gets them to buy | Share of US BFCM shoppers |
|---|---|
No discount needed | 10% |
Under 20% off | 25% |
20% to 40% off | 45% |
More than 40% off | 21% |
Source: Attentive Consumer Pulse, 600 US adults who plan to shop BFCM and receive brand email or SMS, surveyed June 16–17, 2026. Shares sum to 101% because of rounding.

A 50%-off sitewide offer is priced for the 21%. The other 4 in 5 say they’d buy for less. You pay the difference on every one of their orders.
Shoppers also spend past their plans. In Attentive’s December 2025 survey, 56% said they spent more than planned during BFCM 2025, and only 8% spent less. In November, getting the order is the easy part. Keeping money from it is harder.
Retailer data points the same way. Adobe tracked peak Cyber Monday 2025 discounts at 31% for electronics, 25% for apparel, and 17% for sporting goods. “U.S. retailers leaned heavily on discounts this holiday season to drive online demand,” said Vivek Pandya, lead analyst at Adobe Digital Insights. Adobe expects about the same this year: up to 30% off during Cyber Week 2026.
Pro tip: Anchor the headline offer where the largest group of shoppers lands, at 20–40% off. Then use spend tiers or a free-shipping threshold to lift cart size. In Attentive’s December 2025 survey, 43% said tiered discounts, minimum spends, or bundles influenced what they bought, and 27% spent more to qualify for free shipping.
Where does BFCM margin actually go?
Into five costs that all peak in the same weeks. The discount is only the first.
Cost | What happens in November | Evidence |
|---|---|---|
Discount | Deepest of the year | 4 in 5 shoppers say they’d buy at 40% off or less (Attentive, June 2026) |
Free shipping | Shoppers expect it | 68% name it as a reason to buy beyond a discount (Attentive, June 2026) |
Carrier surcharges | Peak surcharges run from fall into January | UPS and FedEx add 50–80 cents per residential Ground package, highest from late November to late December (UPS and FedEx 2026 peak schedules) |
Returns | They land in December and January, after the margin is booked | 17% of holiday sales and 19.3% of full-year 2025 online sales expected to be returned (NRF and Happy Returns, October 2025) |
Paid media | CPMs peak | Facebook ecommerce CPMs peaked at $10.19 in November 2025, then fell 43% to $5.77 in December (SuperAds, global medians, accessed November 2, 2026) |
Revenue looks best in exactly the weeks when each of these costs is highest. That’s how a record Cyber Week can still close as a thin quarter.
One caveat on returns. NRF’s 17% holiday figure covers all channels, and its 19.3% online figure covers the full year. Neither isolates BFCM orders, so the true rate on your Cyber Week orders could be higher or lower.
Which Q4 revenue line doesn’t shrink when you discount?
Revenue from the confirmation page. An offer there earns per order. Discount depth, free shipping, and return rates don’t move it.
Two things matter when you weigh it. The offer appears after payment is confirmed, so it can’t cost you a checkout. And no inventory, fulfillment, shipping, or returns sit behind it, so it carries none of the five costs above. You also stay in control: you choose which offer categories appear and where the unit sits on your thank-you and order status pages, and your account manager can adjust its look to fit your store.

What we don’t know yet: whether revenue per transaction holds at its October level through peak across the Falcon network. We’re pulling two seasons of data now and will publish what we find, whichever way it lands.
Why is your real deadline the store freeze, not Black Friday?
Two reasons. Once your store freezes, nothing new goes live until after peak. And offer selection keeps improving with every order it sees, so the sooner it runs on your own traffic, the more it has learned by the time the volume arrives.
Dates | What happens |
|---|---|
Before your freeze | Install Falcon. Offers start from how similar stores in your category have performed. |
From install to November 26 | Offer selection keeps improving with every order. |
November 27 to November 30 | Black Friday to Cyber Monday. Offers draw on your own orders, not just category benchmarks. |
Switch it on during Cyber Week and it still earns from day one, using how similar stores in your category have performed. Starting earlier gives it your own orders to learn from before the biggest days of the year.
What should you do before the freeze?
Set the discount floor. Price the headline offer for the 4 in 5 who say they’d buy at 40% off or less, and keep deeper discounts behind spend tiers.
Price carrier surcharges in now. Check your carrier’s published peak schedule before the first peak invoice arrives.
Plan for January returns. BFCM margin isn’t final until the return window closes.
Put revenue on the confirmation page. The first three steps protect margin. This one adds it. Switch it on before your store freezes.
Why add post-purchase offers with Falcon before Black Friday?
Because Falcon goes live in minutes and costs nothing to implement. It installs from the Shopify or Wix app store, or directly, and MaryRuth Organics went live in 10 minutes. Every advertiser is pre-vetted for brand safety, you choose which offer categories appear on your page, and a real-time dashboard shows what each order earns. If you’d rather have someone walk you through setup before your freeze, request a demo.
FAQ
Do shoppers need 50% off on Black Friday?
Most don’t. Four in 5 US BFCM shoppers say 40% off or less gets them to buy, and 10% need no discount at all (Attentive, June 2026).
Does a post-purchase offer hurt checkout conversion?
No. It appears after payment is confirmed, so the order is complete before the shopper sees it.
What should I look for in a post-purchase offer app?
Four things: offers that appear only after payment is confirmed, brand-safe advertisers with control over which offer categories appear, no cost to implement, and setup fast enough to finish before your freeze. Falcon is built around all four. Offers show on the confirmation page, every advertiser is pre-vetted for brand safety and you choose the categories, implementation costs nothing, and setup takes minutes.
Is 19.3% the holiday return rate?
No. It’s NRF and Happy Returns’ projected full-year rate for US online sales in 2025. For the holiday season, retailers expect 17% of sales across all channels to be returned (NRF and Happy Returns, 2025).
What if my store is already frozen?
Check what your freeze covers. Many brands lock checkout and thank-you page changes before BFCM along with everything else. If yours does, switch Falcon on right after Cyber Monday. Setup takes minutes, and December orders still earn.
Run your expected BFCM order count through Falcon’s revenue calculator to see what your confirmation page could earn this Cyber Week. Then switch it on before your store freezes.
